Pre-Work Guide

About the Next-Level Leadership Seminar The Next-Level Leadership (NLL) seminar is a five-day event for nuclear shift managers, superintendents, and other managers at the second level of management at their nuclear station. In this seminar, participants develop a personalized leadership development plan, practice techniques for coaching, inspiring, and influencing others, learn about strategic thinking and their influence on safety culture, and have many opportunities to benchmark their ideas and issues with their peers at other stations. The NLL seminar emphasizes the unique role of the Next-Level Leader, as a pivotal person between the people who make the decisions and the people who do the work. As a framework for the leadership principles discussed in the seminar, we refer to The Five Practices of Exemplary Leadership®, from the book The Leadership Challenge by James M. Kouzes and Barry Z. Posner. This book is not required reading for the seminar. 1

About the Shift Manager Workshop The Shift Manager Workshop (SMW) is an additional three-day event for Shift Managers. Building on the work done in NLL, participants in the SMW run simulator activities on decisionmaking and leadership techniques, and discuss issues unique to Shift Managers. In preparation for an in-depth discussion on influencing others at all levels of the organization, SMW participants will receive The 360° Leader Workbook by John C. Maxwell, and make a presentation on the book during the workshop. A copy of The 360° Leader Workbook will be given to you at the beginning of the NLL seminar. The Shift Managers will meet, during the NLL week, for a detailed briefing of the Shift Manager Workshop. All attendees of the Shift Manager Workshop attend the Next-Level Leadership seminar the preceding week, for a total of eight consecutive work days of training.

How to Get Ready for NLL/SMW This guide will walk you through everything you need to have a powerful training experience. Use the checklists and worksheets in this Pre-Work Guide, and bring your filled-out copy with you in either print or electronic format. Most of the pre-work centers around a meeting with your manager. This guide includes a list of topics to discuss in that meeting. You will want to have the meeting at least two weeks before your seminar.

Pre-Work Guide

Your Leadership Development Plan During the week, you will work on your personal plan for developing yourself as a leader. By the end of the seminar, you will have a list of ideas, recommendations, and actions that will help you to carry out that plan.

Leadership Development Goal When you meet with your manager before the seminar, agree on an actionable leadership goal to focus on during the seminar. After the seminar, you will meet again with your manager to review your action plan for achieving that goal.

People-Related Challenges What makes a goal a “leadership” goal? The outcome of achieving your leadership goal will be visible in how you influence or relate to people. It is not a technical goal, such as a completing project, or improving the status of a performance indicator. However, many technical issues can be addressed with effective leadership. If you are dealing with a critical technical issue, consider how a different approach in your leadership could impact that issue.

Desired Future State Typically, we think of problems in terms of their negative impact; for example: “I spend too much time mediating conflicts.” But to address a problem, especially when it’s a people-related issue, it’s effective to envision the desired future state. When others also envision that future state, they can contribute to the solution. Express the accomplishment of your leadership goal in terms of what you want to see, hear, and experience in your desired future state.

Forward-Looking Question Throughout the week, you will have several opportunities to ask your peers for their ideas, experience, and recommendations that can help you reach your future state. Prepare for these opportunities by crafting a short, positive, forward-looking question that you will use to solicit recommendations. The question will begin with, “What actions can I take …?”. Use this question to put action between your challenge and your desired future state. Think about what needs to happen to bring the future state about. Beware of phrases such as “instead of,” “so that I won’t,” and other negatives that describe the current state. Turn these around to describe what will be observable in the future state. 4

Your Leadership Development Plan (continued) Leadership Development Goal Examples Here are some examples of turning challenges into goals. Example #1 • •

• •

Challenge: Groups within my organization have inconsistent understandings of the expectations of the station. Future State: I want to be able to pull any two workers aside, ask them about the station’s expectations of their performance, and hear the same answer. I want to see my First-Line supervisors to work together to bring this about and keep it going. Goal: I want to be a better communicator, so that the people I lead are working together to meet the expectations of the station. Forward-Looking Question: What actions can I take to lead the First-Line supervisors in my group to establish and reinforce standards that are consistent and aligned with the station’s expectations?

Example #2 • •

• •

Challenge: There is too much conflict among my team members. Future State: I want people to stop coming to my office to resolve disputes that they could work out for themselves. I want to observe my people to listening to each other and collaborating. Goal: I want to learn how to build trust and relationships among my team members. Forward-Looking Question: What actions can I take to foster an environment of trust and collaboration, so that people in my group will listen to each other and collaborate?

Example #3 • •

• •

Challenge: I have received feedback that people on my team feel micromanaged. Future State: I want to “let go” of the details so that I have more time for other work. I want to see my First-Lines get a level of performance out of their people that meets my standards. Goal: I want to improve my ability to think strategically, and also my ability to coach my First-Lines on how to improve their teams’ performance. Forward-Looking Question: What actions can I take to elevate the performance standards of my First-Lines, and also enable them to lead their own people, so that I can focus on higher-level goals?
