Lean Certification Accredited by Cardiff University The Lean Competency System (LCS) has been developed by Cardiff University to remedy some of the confusions and conflicts which are present in the Lean industry and to provide a mechanism to promote and develop lean knowledge transfer. It aims to provide a structured lean qualifications system, offering a practical oriented hierarchy of lean qualifications - or “learning ladder” - around which employees can develop their lean thinking skills, or for an organisation to develop a lean competency strategy for its workforce.

Simpler have worked with Cardiff University as their development partner in the accreditation of e-Sensei to provide LCS certification through their online lean practitioner programme. Simpler are Cardiff University’s exclusive delivery partner for this programme and by successfully completing the training students will attain LCS level 1c.

Course Structure Lean Practitioner is a 8 week course.The course is split between theory and reflective learning exercises for the first 4 weeks and practical hands on improvement for the second 4 weeks. In the first 4 week there are typically 2-3 e-learning modules and assessments to complete, and from week 5 is where you get involved with a Rapid Improvement Event (RIE) to complete within your business. Each week includes a live tutorial with your Sensei, during which you will get feedback and will be able to ask questions. These tutorials will also include input and presentation by Cardiff University.

Week 1 Introduction to Lean Thinking At the beginning of the week you will receive notification of the e-learning modules that you need to complete. These are the welcome module and the first e-learning module (introduction to Lean thinking). At the end of the training there is a multiple choice assessment. You will need to complete this; there is a pass mark of 65% on this assessment. The training and assessment should take you approximately 90 minutes to complete. You will need to complete all the items in the week’s check list. At the end of the week there will be a web-tutorial of around 60 mins. Cardiff University will join the web-tutorial to present and discuss Lean thinking as a business system and philosophy. There are reflective learning opportunities provided in your student workbook which should be completed following e-learning modules. The e-learning modules will welcome you to the course and give an introduction to some of the history of lean, how this has developed into a business system and provides a detailed explanation of the principles behind how lean can be made to work in any business. You will become familiar with the key lean terms and concepts in a simple to follow presentation that is appropriate to all people in all sectors. • The origins of lean and some of the key contributors • Introduction to the principles behind lean thinking • The principle that the customer defines value is the fundamental starting point of any lean improvement activity. • Understanding the importance of delivering customer value without waste using Value Stream thinking, Flow in the work place and Delivering value on Demand and Pull • The need to create and follow standard work in order to have a repeatable process in order to see and resolve the root causes of any process problems • To transform you need have a deep personal commitment and be able to change your actions, habits, values and beliefs. • Working together and taking on personal responsibility are key to achieving higher performance. • How to go forward in your organisation

Week 2 Effective Team Management and A3 Thinking At the beginning of week 2 the next e-learning modules will be released to you. The modules cover effective team management and A3 Thinking. It will take approximately 100 minutes to complete and has an assessment at the end of each module with a pass mark of 65%. In these modules you will learn that successful implementation of lean demands the involvement of people across the organisation. This training considers the differing styles and behaviours of leadership that are required to lead teams effectively through the change that they will experience. Furthermore you will see that the real power of A3 thinking is the way it provides a structured and standard process to improvement activity and hence provides an improvement framework for teams and the organisation. So following the logic of A3 Thinking we can identify root causes and practical solutions; and in making the process as visual as possible we can reduce the very common waste of debating and rework often associated with team based problem solving. This training looks at how to achieve A3 thinking by leading you through a worked example which demonstrates breakthrough improvements in quality, timeliness and cost as well as improving the overall customer experience. The example along with blank A3’s supported by a ‘recipe card’ for using A3’s in your workplace are available for download as part of the course. You will have received feedback on the improvement event scoping that you completed during your preparation. There are reflective learning opportunities provided in your student workbook which should be completed following the e-learning modules. At the end of week 2 you will join your Sensei and cohort on the web-tutorial where you will have the opportunity to discuss the training to date and the questions that have been submitted by cohort.

Week 3 RIE Cycle, 6S and Standard Work With feedback on the Improvement event scoping provided in week 2 and the learning you have completed so far you will start to develop your own A3 for you improvement activity. In this week’s e-learning modules you learn about making improvements using the Lean Rapid Improvement Event Cycle, 6S and Standard work. This will take approximately 120 minutes to complete and there is an assessment at the end of each module with a pass mark of 65%. Rapid Improvement Events are the engine of change that builds the future state vision piece by piece. We do this by involving people who work in the process to help make it happen and the key differentiator between RIE’s and most other improvement activities is that real change is delivered within the week. Long drawn out projects are eliminated and real business benefit is delivered to drive the transformation. We know that making the change within the week with team involvement drives and sustains the improvement, and becomes the new way that people work. The only way to learn about lean is to be involved so we place great emphasis on learning-by-doing during the RIE’s. 6S is a systematic way of creating a safe, clean and orderly workplace and keeping it that way. This module provides an overview of 6S and then provides you with the relevant download in order for you to perform a 6S audit in your workplace. There can be no continuous improvement without standard work which is documented, correct, communicated and adhered to. This training introduces you to the concept of standard work and how this should be used in the lean workplace. At the end of the week you will once again join your Sensei and cohort on the web-tutorial where you will have the opportunity to discuss the training to date, your A3’s and the questions that have been submitted by cohort.

Week 4 Seeing Waste and Problem Solving/Corrective Action At the beginning of week 4 you will receive the last of the e-learning and these 2 modules will take around 45 minutes each to complete. There is an assessment at the end of the modules with a pass mark of 65%. The seeing waste module reviews the differing approaches to improvement and then looks at the different types of process waste and discusses why process mapping is a good way of identifying this waste. As with all aspects of lean, the collection of supporting data is a pre requisite to delivering a good result and process mapping is no different in needing supporting data. This module will provide you will an overview of the process and then provides downloads that you will require in order to complete you own process mapping. We will go through, step by step, how you actually undertake process mapping. One of the fundamental skills to help drive a lean transformation is problem solving. For problem solving to be successful organisation wide we need a structured process that everyone can use. This module will go through the basics around such a problem solving and corrective action process that you will then be able to use in your own organisation. This includes such things as Pareto analysis, supporting tools used within the problem solving process, direct cause and root cause. You will understand the importance of precise problem clarification, problem containment, the philosophy of ‘no repeat concerns’ and have the ability to use this problem solving process in your workplace. There are a number of downloads to support the training. At the end of the week you will join your Sensei and cohort on the web-tutorial where you will have the opportunity to discuss the training and the questions that have been submitted.

Week 5 Preparation of Improvement Event During week 5 you will undertake current state mapping of area for improvement and submit data to support the analysis as well as boxes 2 and 3 of your A3 for your planned improvement. You will need to complete and upload to SharePoint both the A3 and the supporting evidence to allow your Sensei to review and provide one-to-one feedback .

You will complete the reflective log for this section and submit questions you have for the web-tutorial. The current state mapping activity should take you between 4 and 8 hours to complete. At the end of the week you will join your Sensei and cohort on the web-tutorial where you will have the opportunity to discuss the training, the application of your learning and the questions that have been submitted.

Week 6 The Rapid Improvement Event This is the planned week to run your rapid improvement event. Training has been provided in the preceding weeks on the tools and techniques to use for this activity. Some thoughts: • You will own the RIE – make it happen • We are looking for evidence of tangible, meaningful change • Build the solution approach piece by piece • Respect people, involve those affected by the change to deliver that change within the event week • You should focus on implementing physical change Good luck!

It is expected for you to provide feedback on the activity via a web-tutorial to your Sensei and cohort at the end of week. At the end of the week you will join your Sensei and cohort on the web-tutorial where you will have the opportunity to present your RIE and discuss the application.

Week 7 Feedback from Improvement Event In week 7 you will have the opportunity to reflect on the application of your learning in the workplace. Furthermore, it is most important that you allocate sufficient time to complete any outstanding actions from your event. As defined in the sustainment training module of the RIE cycle, going to Gemba and helping the team to problem solve is crucial at this stage. This will require daily activity on your part. Additionally, you will remember from the effective team management training module that Bruce Tuckman talked about the stages of team development. When RIE’s have been successful the team will progress through these stages and you should recognise that some of the team may experience the adjourning phase. They may feel a sense of loss upon being disbanded and some call this the mourning stage due to the sense of loss and grief that follows. Be aware that the ‘higher the high’ of being in a high performing team the deeper the crash when you leave it. Be prepared to help the team deal with this. You may also be feeling the same way! You will need to think about how you will recognise success with your team and reward their active participation. Remember that reward does not have to be financial and personal recognition is often far more powerful. At the end of the week you will join your Sensei and cohort on the web-tutorial where you will have the opportunity to discuss the training and the questions that have been submitted. Week 8 Reflection, Personal Development and Certification In the final week you will be asked to review your lessons learned from the whole course and complete a personal development action plan. You will receive one-to-one telephone feedback on the whole course from your Sensei which is an opportunity to reflect on your achievement and review your plan. This will be the key to your ongoing personal development. Your personal development plan can be done in a number of formats. You may already have a format defined in your own workplace. If not then you could consider going straight to action using the GROW model or even writing your own personal development A3. The GROW Model
